When to build vs. buy software

Default to buy for undifferentiated heavy lifting

Authentication, payments, analytics, email, and hosting are all solved problems. Buying these lets you focus engineering time on the parts of your product that only you can build.

Build when it is a core differentiator

If the feature is the reason a customer chooses you, build it. If it is the reason a customer stays, own it. Core IP should never live on a vendor roadmap.

Run a 90-day cost forecast

The sticker price of a SaaS tool is rarely the total cost. Factor in setup, training, integration, and the opportunity cost of slower iteration. A custom build can be cheaper over three years if the team is already deep in the domain.

Account for hidden integration tax

Every third-party tool has edge cases, rate limits, and unexpected API changes. Budget a maintenance line item for every integration. If the tax is high, the case to build gets stronger.
